New: the intelligent layer for hair salons

How to see exactly what's deciding your salon's profit in a day, without a lock-in coaching contract or becoming an accountant.

If you can send us two exports, you'll have your first read from Salon Brain in a day, and every month after that, it updates in about thirty seconds.

A CFO. A salon coach. A highly profitable owner who's been on the floor for twenty-plus years. Salon Brain reads your numbers the way all three would if they sat down with your salon on the same morning, over the software you already run. Three experts. One layer. Zero fluff.

What we believeNumbers before marketing. The whole truth on day one: not handed out over months of coaching, wrapped in fluff. The decisions stay yours.

Built by two hairdressers who still run four highly profitable salons. Built to use, long before it was ever built to sell.

Drag to turn. Click a region to fly in.

This is the intelligent layer.

Twenty-three years of Carl running and coaching profitable salons. Ours, since 1992.

Every rule we've learned about wages, pricing, rebooking, rosters and staff.

Your Phorest, Fresha or Timely, your Xero and your payroll.

All of it read together, every morning.

Click a region, then a topic, then again to read every tag inside it. Illustrative, not a live view of any salon.

The important distinction

This is not another salon software.

Keep the booking system your team already knows. Salon Brain doesn't replace it. It reads its exports alongside Xero and payroll, and adds the salon judgment none of those systems have on their own.

Nothing to switch. No new workflow at the desk. No handing over your logins. Your software records what happened; the intelligent layer connects the whole picture and shows you what deserves your attention next.

What comes out

the two or three moves that actually change your profit, in dollars, in plain English, before Tuesday

Before we start

If you've done the courses and nothing shifted, that wasn't you.

It wasn't you

You were handed pieces and expected to see the whole.

There's never been more help for salon owners. Coaches, courses, podcasts, AI, and the software you already pay for printing endless reports that tell you everything and answer nothing. That flood is exactly why it hasn't worked: it gives you everything and prioritises nothing, so you drown in it.

You don't need to become an accountant

You've seen your numbers. That was never the problem.

If somewhere along the way you decided you're just not a numbers person, put that down. The problem is nobody has ever shown you your numbers in a way that actually makes sense. In your language, not the accountant's.

You were right to be suspicious

The help on offer isn't built to fix you fast.

Not because anyone's a villain. It's the model. A lock-in contract only works for the coach if you stay a client. A report only works for the accountant if you never ask what to do with it. And the people who actually know how to run a profitable salon are too busy running one to teach it. So the teaching gets left to people who aren't doing it.

It's still on the table

Beautiful work, and a business that pays you back.

That's why you started. It hasn't gone anywhere. This page is about the one thing that decides it, and it isn't your marketing, your commission structure, or the times. Not first.

Who this is for

It's not a size. It's a feeling.

Five chairs or fifteen. Suburbs or city. The owner this is for is flat out, revenue moving through the business, and each year quietly harder than the last. Maybe there's nothing left at the end of the week, maybe there's still a bit. Either way, there's a gut sense that something's off, even when it looks fine from the outside. You can feel it in your soul before you can see it in a report.

It shows up in two people, and they blame each other's circumstances.

The new starter

Booked out, genuinely talented, told "be your own boss" by an industry that never said what that takes. She looks at the twenty-year salon and thinks, of course they're fine, they've been around forever, they've already got their clientele. It's harder for us.

You'll get the foundation nobody handed you, before it costs you the salon.

The veteran

Started in the heyday when margins were fat. Doing what she's always done, often better than ever, while costs creep up underneath her year after year. She looks at the young salon shining on Instagram and thinks, the industry's changed, it's all social media and influencers now.

You'll get the real number you have to beat, and the two or three places to look first.

Both are standing there pointing at the other one's luck, and neither is looking at the thing that actually decides it. If you can feel something's wrong and you're done guessing, you're in the right place. What you become is the owner in the room who knows her numbers.

The one thing

By the end of this page, there's only one thing I want you to believe.

A handful of foundation numbers decide whether your salon pays you. Not your marketing, not first. Not your commission structure, not first. Not the times. And the only way to see those numbers the way a CFO, a salon coach and a highly profitable owner would see them together, minus the blind spots of each, is to put all three in one intelligent layer over your own data.

If that's true, and it is, then everything else on this page is detail. If it's not, nothing I say about the product matters. So let me show you how I found out, because I didn't start out believing it either.

How I found out

I ran profitable salons for years and still couldn't tell you why.

My name is Mitch. I'm a hairdresser, and Next International is my family's salon business on the Gold Coast: two locations, going since 1992.

A people person. Always good on the floor, always good with a team, always struggled with numbers. I wanted to understand them visually and nobody ever showed me that way.

The salons were profitable. But every year got a little harder, in a way I couldn't point to. We were busy, I was doing the work better than I ever had, and there was still less at the end of it. You can feel it in your soul when something's off. I started questioning whether I'd spent years focusing on the wrong things.

So I did what you do. Phorest and Xero printed endless reports that told me everything and answered nothing. I did the courses. And when something feels off in your salon, you've really only got two doors to knock on.

Door one is the accountant.

Brilliant with numbers. Never stood behind a chair. And, as Carl put it to me later, that's the whole problem. They don't understand what it takes to run a profitable salon, so they can hand you a report but never tell you which thing actually moves it. You're left holding numbers with no judgment and no floor. What you needed was the same report, read by someone who knows what Tuesday morning looks like.

Door two is the coach.

And to be fair, there are good ones. But a lot of them are hairdressers who couldn't make it running a salon themselves. They can teach it; they just never did it. And even with the good ones, the model is the problem: a contract that locks you in for months, the truth handed to you a bit at a time, half of it fluff and half of it their own bias. The hard truth about your numbers never quite arrives, because the business only works if you stay a client. So you're kept busy on things that sound good and change nothing: a prettier price list, a nicer feed, checking what everyone in your area charges, when everyone in your area is undercharging too. What you needed was the hard truth about your numbers on day one, from someone with nothing to gain from keeping you enrolled.

Why both doors are broken

Both doors are broken for the same reason. The people who actually know how to run a profitable salon are too busy running one to teach it.

Then I watched some of my best stylists go out on their own. Booked out, brilliant, great following, genuinely talented. I told them everything I knew at the time. A handful made it. Most are struggling. Not because they're bad hairdressers. Because nobody showed them the foundation fast enough or clearly enough. That's when it stopped being about my salons.

Who actually knew?

So I went to Carl. Not a friend with a spreadsheet. The numbers authority in our industry. He and Belinda have run their own salons, Chumba, since 2003 and still do. When no training existed for salon finances, he built the systems himself: two years to build them, ten years to test them in real salons. Since then he's coached more than a hundred salon businesses and consults to some of the highest-turnover salons in Australia. I'd done his courses. I'd seen him speak. And when I got to him, he was already using something in his own salon that worked.

The morning it made sense

Sitting with Carl's framework over my own numbers, I finally understood what I'd been doing wrong. I'd been decorating the roof. Commission structures, work-life balance, closing Saturdays, charging your worth, adding services. None of it's wrong. It's just roof decoration. You can have the best commission structure in the world and still fail if the foundation numbers are broken and you can't see them. The three people I'd needed the whole time (a CFO, a coach, and a profitable owner with the pulse) had never once been in the same room looking at my salon.

Three experts, finally in one room

So we put them there. We fed everything into one intelligent layer: Carl's rules, the numbers, the maths, the hours of him coaching the best salons in the country, the hours he and I have spent sitting with staff young and old. Then we connected it to our own software. We built it for ourselves. To use, not to sell.

I walked into work this morning, sat down, and pulled up everything: how the month was tracking, how my team was going, who needed coaching. It answered every question I had, and a couple I hadn't thought to ask. We run successful salons, and we still open it every single day.

Mitch

What you need to know

Three things that decide it, and the story you've been told about each.

One · the foundation

It was never the roof.

You've been toldProfit comes from the visible things: the commission structure, the added services, the feed, the influencers, the price list, the "we're luxury" positioning.
The truthThose are accelerators. Done properly, on a solid foundation, they're brilliant. But they were never the cause, and the foundation is a handful of numbers most owners have never seen properly.

You can see it in how salons copy each other. A salon starting out looks at a business that's winning and copies the surface of it (a certain look, a certain price point, "we're luxury") without ever asking why that salon is built the way it's built. They copy the shape without the reason, and the reason was always profitability. It runs the other way too: established salons watching the young ones shine online and trying to copy that. Blind leading the blind. Everyone imitating the surface, nobody working on what's underneath.

I've watched too many salons shine on Instagram while the business underneath was sinking. If the foundations aren't right underneath, the social media is a pretty coat of paint on a house that's sinking. The ones that are genuinely winning aren't winning because of the feed. The feed is what a solid foundation lets you afford to do well.

The intelligent layer doesn't work from industry benchmarks, half of which are wrong, because they're averaged from salons that are also struggling. It works from the numbers that actually make a salon profitable. What good really looks like, not what the survey says.

How it reads them

Here's how it works, in outline. Your three years of Xero, every visit in your booking system and your payroll go in. Tested maths runs the numbers. Then each one is read three ways (money, people, floor) and the three reads are reconciled into one. What comes out is where to look first. Which numbers those are, and how Carl's framework reads them, is what you get inside. Here it's enough to know they exist, and that you've never been shown them.

Owner proof coming here: the one thing a salon saw that it didn't know before

Two · you

"I'm not a numbers person." Good. Neither was I.

You've been toldUnderstanding your finances means learning to read the accountant's report, or paying someone to hold your hand through it for three months.
The truthYou don't need to read a report. You need the few things that move your salon, shown clearly, in plain English, with a read of what each one is pointing you toward.

I went looking for this because I couldn't read my own numbers, and I'd been running salons for years. That's not unusual. Most of the best hairdressers I know are the same: brilliant at the craft, brilliant with people, and quietly ashamed of the numbers side. So it got built the way I needed it: visual, plain English, boiled down to what matters. Every section comes with a read of your own numbers: what you're looking at, and where to look first.

It also makes you better at the tools you've already got. Phorest and Xero are good software; the problem was never the software, it was that nobody told you which three reports to watch and which forty to ignore. The layer does.

The owners doing best on it aren't the ones who love spreadsheets. They're the ones who open it with a coffee in the morning and can tell the difference between a good week and a bad one before the week is over.

Owner proof coming here: a "not a numbers person" owner, in her own words

Three · the times

Yes, it's harder now. That's not why yours isn't paying you.

You've been toldThe industry's changed. It's the economy, it's rent, it's wages, it's social media, it's the salon down the road with the head start. Success belongs to someone else's circumstances.
The truthYes, it's genuinely harder. And there are still plenty of salons doing brilliantly right now, because they understand the right model, the right pricing and the right numbers. It was never just the times. It's that nobody ever showed you where to look.

Here's the part nobody explains. Running a salon can be a slow strangle. You keep pouring in: more clients, more hours, doing it better than you ever have, and there's still less at the end of the week. Part of that is a hole in the bucket you can't see. And part of it is that the bucket itself keeps getting bigger. Between inflation, wages, rent and product, the bar just to stand still rises every single year. So you can genuinely improve and still go backwards, and never understand why.

That's not you being bad at this. It's a game nobody explained the rules of. When the veteran says "it's all social media now" and the new starter says "they've had a head start," they're both reaching for an excuse because nobody's given them a number. The layer shows you the hole, and it shows you the real number you have to beat this year. Once you can see it, "the times" stops being a reason and starts being a figure you can do something about.

A Salon Brain morning read, in three tabs: what the salon keeps, who needs a conversation, and what one change does in dollars. Invented figures; yours are built from your own reports.

Getting started

Keep your software. See it differently.

You already have the data. We bring it together, then make it make sense.

01

Tell us about your salon.

Five minutes of questions, once. Your software, your team, what you want this year, what's been keeping you up.

02

Send your exports. We do the setup.

We show you where the two reports live in your salon software and Xero. Then we crunch three years by hand, check what your systems have been tracking, match your staff across them, and, if anything needs a question to your accountant, tell you exactly what to ask. Nothing reaches you until it ties out.

03

See the picture. Choose your focus.

Then one morning, coffee in hand, you open it. The month so far, in dollars. Which stylist needs a conversation this week, and what it's worth. The one line that's eating your profit, and the two or three places to look first, in plain English. Ten minutes, and you walk onto the floor already knowing. The decisions stay yours.

So let me ask you a question.

If you could see the handful of numbers that actually decide your profit, read by a CFO, a coach and a profitable owner together, and every morning you knew which two or three things to look at first, would your salon be run differently by the end of the month?

If the answer's yes, here's what we put together for owners who are ready.

Why trust us with it

We're hairdressers first. Not coaches. Not accountants.

Hairdressers who know how to do hair and do it well, and who happen to run profitable salons. Between us we've got four salons, we've employed hundreds of staff over the years, and we see this industry from every angle at once: the owner's, the staff's, and the client's.

We're in the trenches every single day, and we intend to stay there. Client habits, staff habits, spending habits: the industry moves fast, and a coach who ran a salon ten years ago doesn't have the pulse anymore. We do, because we're living it right now. And we're coaching our own people all the time, young and old.

Then there's Carl. Carl and Belinda Keeley have run their own salons since 2003 (Chumba, in Warragul and on Chapel Street) and still do. He built the salon finance systems from scratch when no training existed: two years to build, ten years to test in real salons. He's coached more than a hundred salon businesses, consults to some of Australia's highest-turnover salons, and can pull a salon apart financially in under ten minutes. This isn't past-tense authority. It's happening now.

The Keeleys are the real deal: they speak from experience, not theory.
Michelle Klesman, CEO, Rubi Hair, Melbourne, on working with Carl and Belinda quote used with Carl's permission, confirm

And the line that matters most: it was running our own salons long before it had a price on it. Now it can run yours.

Three things it won't do, so you know what you're buying. It won't fill an empty diary. It won't tell you what to do: the decisions stay yours. And it won't make you like spreadsheets.

The people who know how to run a highly profitable salon are too busy running one to teach it. We were too. So we built what we knew into the software instead.

What you get

Salon Brain. Everything we built for our own four salons, connected to yours.

The intelligent layer: three reads, on call every morningpriced in full below

This isn't a report. It takes three years of your Xero data, every visit in your salon software and your payroll, and reads them together, the way a CFO, a salon coach and a highly profitable owner would if all three sat down with your salon on the same morning. It knows what good really looks like for a salon your size, because twenty years of Carl running and coaching profitable salons is built into it. Every number is explained. And each month, a read written for your salon specifically: where you stand, in dollars, in plain English.

What you can stop doing: paying a coach by the month to tell you where you stand.

Done-for-you setup$890

First we show you exactly where the reports live in your software (Phorest, Fresha or Timely) and in Xero, so the exports take you minutes, not an afternoon. Then we do the part nobody sees: we crunch three years of data by hand, check that what your systems have been tracking is actually right, match your staff across every system, and sort the messy parts. Most salons have at least one thing that needs a question to their accountant. We tell you exactly what to ask, in one message. You see nothing until every number ties out. Real hours, ours. The part no software-only tool does.

What you can stop doing: a weekend with spreadsheets.

The read a CFO would give, not the CFO. The read a coach would give, not the coach. What each costs on its own is what a human charges for that view: virtual CFO advisory in Australia is published from about $1,000 a month at the basic tier; practitioner salon coaching from $295 a month; a practitioner audit and 12-month plan from $1,995. We took the low end of every range.

Worth it?

If all it did was show you the hole in your bucket and the real number you have to beat this year, would that be worth it?

If all it did was let you, a hairdresser and not a numbers person, understand your salon's finances in plain English every morning, would that be worth it?

If all it did was end "it's the times" as an excuse and put a number on what's actually within your control, would that be worth it?

What would that be worth to you?

Every decision you'll make this year (who you hire, what you charge, whether you close Saturdays) sits on top of these numbers. So do the people at home, and the people on your floor, whose wages depend on the salon paying. That's what these numbers decide.

A coaching program that walks you through some of this over three months runs into the thousands. A CFO reviewing your business, thousands more. A salon expert to sit with you through it, the same again. You get all three, in one layer, from day one.

We had two choices with pricing. Go as cheap as possible and strip it back, or price it so we can keep feeding it: Carl's framework, new tools, monthly updates, quarterly Game Plans. We went with the second, because a cheap tool you don't trust is worth nothing.

setup, one time. Then $59 a month. No contract, no lock-in. Adding a second salon is $149 setup and $29 a month.

No lock-in. Setup fee refunded if your first read shows you nothing new.

You can do nothing.

Keep the reports you don't read, the courses that didn't shift anything, and the feeling that something's off. Another year of the bucket getting bigger.

Or you can see your numbers.

Send us your exports, and by the time your layer is live you'll know where to look first. Even if it does half of what this page says, it pays for itself the first time it catches a wages problem or a price rise you've been sitting on.

The First-Read Guarantee

Open your first read. Look for the hole in your bucket. Look for the real number you have to beat this year. Look for the one line eating your profit, and the two people who need a conversation. If it doesn't show you at least one thing about your salon you didn't already know, the setup fee comes back. All $590 of it. No form, no argument.

And if you ever cancel, your layer goes read-only and stays yours. Three years of your own numbers, read and explained, kept. Nothing updates, and you can rejoin whenever you like.

Why you might have to wait

Loaded by hand. A few salons at a time.

Your intelligent layer does the reading. Getting it there is done by us, by hand: three years of your Xero data, every visit in your salon software, your payroll, your staff matched across systems and checked before you see a single number. That's the part software-only tools skip, and it's the reason yours will be right.

It also means we bring salons on in small groups. When this month's group is full, you're on the list for the next one, and we'll tell you when that is.

You know hair. Know your business too.

Tell us who you are and we'll send the setup link, what to export from Xero and your salon software, and when your group starts.

Here's all we need to start. Two exports and five minutes, and we do the rest. The First-Read Guarantee applies from the moment you book.

Stuck at any point, before or after? You email Mitch directly at hello@salonbrain.com.au. A hairdresser answers.

You're probably thinking…
Is this real, or just a gimmick?

The answer isn't a promise, it's proof. Carl and I open it every single day to run our own four salons. It's the first thing I look at in the morning and it decides what I do with my day. We didn't build it to sell; we built it because nothing else did the job. When the people who built a thing rely on it themselves to run their own businesses, that tells you more than any pitch ever could.

Book my setup
Isn't this going to cost a fortune?

It's a fraction of what a coaching program costs: a practitioner audit and 12-month plan alone starts around $1,995, ongoing coaching from $295 a month. A fraction of what you'd pay a CFO to go over your business. And a fraction of what it costs to hire a salon expert to sit down and run you through it all. You're getting all three in one for a sliver of what any one of them charges. And it's not just cheaper. It's faster. Instead of paying for three months to have the truth handed to you a bit at a time, you get to the core in a day. No contract, no lock-in.

Book my setup
Will it work for my size of salon?

It isn't built for a size. Five chairs or fifteen, the same handful of numbers decide whether the salon pays you. The layer reads yours.

Book my setup
I'm not a numbers person.

That's exactly who it's built for. I went looking for this because I couldn't read my own numbers. It's visual, it's in plain English, and it's boiled down to what matters. You don't need to become an accountant. You just need to see the few things that move your salon, explained in a way that finally makes sense.

Book my setup
I've already done the courses.

Good. This isn't a coach and it isn't a course. There's no lock-in contract, no ego, no one softening the truth to keep you enrolled. It reads your actual numbers and shows you straight. You've paid for information before. This is clarity, from your own salon, on day one. Underneath every one of these questions is the same belief: that real help for your salon has to be slow, expensive and locked behind a contract. Everything about Salon Brain is built to break it.

Book my setup
I'm not on Xero. Does it still work?

Yes. Xero is first-class: its P&L and payroll exports feed everything, including the staff cost vs revenue table. If you're on QuickBooks or MYOB, your monthly P&L export loads too; we'll tell you before you pay exactly what that gives you and what it doesn't. The guarantee covers either way.

How long until I see something?

Your first read lands within a day of clean exports arriving. Setup is done by hand: checking three years, matching your staff, making sure your systems have been tracking properly, and that's the part that takes the time. If something needs a question to your accountant, we tell you exactly what to ask, and the day starts when the answer comes back. After that, each month's update takes about thirty seconds once your new exports are in.

What do I have to do?

Export two reports and answer five minutes of questions. We do the rest. If you've never pulled a report out of your salon software, we show you where it is. It's a few clicks in Phorest, Fresha or Timely, or Xero, and we walk you through it. There's nothing to install and nothing to learn.

What about my data?

Your reports stay yours. We work from exports you send: no logins, no access to your booking system. Each salon's data is walled off from every other, and the figures are never used to train anything. Full written detail on hosting and access is on its way here.
